# Playbook Blueprint

The AI-Augmented GTM Playbook • Version 1.0 • 9 October 2026

The core follows the reader’s decision journey. Play, toolkit and prompt modules are reusable references, not additional mandatory workstreams. The twelve chapters below define the manuscript; the editorial report controls claim treatment. Sources use the codes in the Source and Claim Register.

## Chapter 1 Executive orientation

**Purpose:** Establish the commercial thesis and the smallest useful starting point.

**Reader question:** What changes, what creates value and where should I begin?

**Key argument:** Better interventions, economics and accountable execution are the durable core; AI and coordination need their own evidence.

**Canonical model:** GTM Growth System; reader journey from understanding to improvement.

**Tools:** T1 for the first decision; T2 for investment; T5 for one pilot.

**Plays:** P01 and the locally selected intervention.

**Evidence:** STR §1; RT §§1–12,65–66; RTB A–C and R. High confidence in boundaries; Medium in potential net benefit.

**Anti-patterns:** Buying a platform before diagnosing the loss; confusing a programme thesis with local proof.

**Next action:** Name one costly problem, its owner and a credible conventional alternative.

**Dependencies:** Executive willingness to choose and stop work.

## Chapter 2 Customer economics

**Purpose:** Make economic definitions and the comparison baseline explicit.

**Reader question:** What does the system optimise, and where does value appear?

**Key argument:** Contribution, cash and customer quality govern choices; attributed revenue and capacity do not establish cash return.

**Canonical model:** T2 economics tree and A/B/C/D comparison.

**Tools:** Metric contract, cohort/CAC/cLTV view, tranche ledger, value realisation and five-year cost view.

**Plays:** P01; economics shared by all growth Plays.

**Evidence:** GRW §§1–7; OPS §43; RT §§12–19. ER07 corrects source notation and sign.

**Anti-patterns:** Double counting incentives or customer margin; forecast LTV used as realised cash; time multiplied by salary booked as savings.

**Next action:** Reconcile one cohort and state its cost scope, horizon and uncertainty.

**Dependencies:** Relevant Finance and customer records; an agreed customer entity.

## Chapter 3 The GTM Growth System

**Purpose:** Connect signals to real actions and reviewed outcomes.

**Reader question:** How does the machinery work, and who decides?

**Key argument:** The seven stages organise responsibility; different tasks require different methods.

**Canonical model:** Sense, Understand, Decide, Activate, Measure, Learn, Optimise; Rule / Model / AI / Agent / Human.

**Tools:** T1 canvas, T3 evidence record and T4 decision router.

**Plays:** All Plays; P11 for recurring decision rights.

**Evidence:** STR §§7,9; SYS §§8,11; AGT §§1–5; RT §§26–27,40.

**Anti-patterns:** Every box labelled AI; central standards mistaken for central ownership; dashboards without action.

**Next action:** Trace one recent decision through all seven stages and locate the missing link.

**Dependencies:** An actual decision, not a hypothetical use case.

## Chapter 4 Diagnose

**Purpose:** Identify the binding growth constraint and required readiness.

**Reader question:** Is the problem demand, product, economics, execution or evidence?

**Key argument:** Readiness is specific to a target Play; more AI is not maturity.

**Canonical model:** T1 problem router and T5 capability readiness map.

**Tools:** Constraint diagnostic, current/required/gap table and evidence-backed readiness checks.

**Plays:** P01–P10 according to the diagnosed constraint.

**Evidence:** GRW §§8,26–36,72; OPS §§4–7,51–53; RT §§18,48,81.

**Anti-patterns:** An overall maturity score; assuming every rising CAC problem is media inflation; building a complete data estate first.

**Next action:** Support one constraint with customer evidence and commercial facts, then list blocking gaps only.

**Dependencies:** Reliable enough instrumentation to distinguish symptoms; otherwise P01.

## Chapter 5 Prioritise

**Purpose:** Select one intervention and a proportionate investment tranche.

**Reader question:** What should we do now, prepare, test or avoid?

**Key argument:** Feasible actions with credible value and owners outrank attractive but unexecutable ideas.

**Canonical model:** T1 qualitative priority view and T2 tranche comparison.

**Tools:** Veto screen, conventional alternative, no-change option and six-way Play index.

**Plays:** All; P11 only where a portfolio decision is feasible.

**Evidence:** GRW §§39,48–51,70; RT §§16,19,23,71.

**Anti-patterns:** Multiplying arbitrary scores into ROI; treating editorial order as universal ranking; moving committed budgets.

**Next action:** Complete one investment card and reject at least one credible alternative with a reason.

**Dependencies:** T2 economics, authority, intervention capacity and measurement feasibility.

## Chapter 6 Execute growth interventions

**Purpose:** Show how economics changes acquisition, activation, retention and expansion.

**Reader question:** Which intervention changes the customer’s experience and commercial outcome?

**Key argument:** Channel choice follows the problem; product, proposition and service remain available actions.

**Canonical model:** Growth System applied through the standard Play contract.

**Tools:** T1 intervention card and T4 contact/action boundaries.

**Plays:** P02–P08; P09 supports evidence and P10 supports workflow cost.

**Evidence:** STR §§12–16,43–45; GRW §§8–36,70.

**Anti-patterns:** Treating risk as preventability; offer conversion without total margin; content volume without test capacity.

**Next action:** Choose one Play, specify customer, treatment and no-action alternative, and assign execution.

**Dependencies:** Play-specific readiness, an available treatment and current customer safeguards.

## Chapter 7 Measurement and learning

**Purpose:** Make conclusions credible and reusable.

**Reader question:** Did it change outcomes, and what is safe to reuse?

**Key argument:** Choose evidence proportionate to the decision; preserve scope, uncertainty and contradictions.

**Canonical model:** T3 decision, experiment and evidence record within the Growth System.

**Tools:** Measurement plan, design selector, reconciliation view and learning object.

**Plays:** P04 and all Play readouts.

**Evidence:** GRW §§37–47; SYS §§9,16–18; RT §§20–23,28,49–52; ER08.

**Anti-patterns:** Attribution as causality; underpowered tests; post-hoc success rules; projected rollout represented as observed benefit.

**Next action:** Write the business question, comparator, unit, horizon and decision rule before exposure.

**Dependencies:** Outcome data, method owner and sufficient evidence budget.

## Chapter 8 System architecture

**Purpose:** Translate business requirements into the smallest maintainable deployment.

**Reader question:** What data, technology and controls do we actually need?

**Key argument:** Logical responsibilities need not become separate applications; advanced components must earn their cost.

**Canonical model:** One reference architecture with minimum and optional advanced configurations.

**Tools:** T5 build/buy view and readiness gaps; T4 interfaces.

**Plays:** Selected Play; P12 for replication and shared services.

**Evidence:** SYS §§3–9,15,29–34; RT §§25–32,67.

**Anti-patterns:** Mandatory warehouse, graph or streaming; custom bidders duplicating native tools; integrations without owners.

**Next action:** Map each required capability to an existing system before proposing a new one.

**Dependencies:** Chosen decision and its data, latency and reliability requirements.

## Chapter 9 AI and automation

**Purpose:** Place generative interpretation and dynamic tool use inside justified workflows.

**Reader question:** Why AI here, and why would an agent be better than a fixed workflow?

**Key argument:** Standardise first, automate stable work, test AI on unstructured steps, and grant action authority separately.

**Canonical model:** T4 mechanism router and authority levels.

**Tools:** Work design, agent/tool card, autonomy and closed-loop readiness checks; six prompts.

**Plays:** P09 and P10; optional assistance within P05.

**Evidence:** AGT §§1–5,20–32,56–61,74–75; RT §§33–40.

**Anti-patterns:** Scheduled prompts called agents; human agreement as proof; model confidence as permission; broad autonomous goals.

**Next action:** Compare a fixed workflow with one bounded AI step on accepted work, quality and cost.

**Dependencies:** Evaluatable output, permitted context, human validation and a useful baseline.

## Chapter 10 Operating model

**Purpose:** Make decisions executable and ongoing work affordable.

**Reader question:** Who owns this on Monday, and what existing work stops?

**Key argument:** Change work and authority before titles or structure; maintain craft and independent challenge.

**Canonical model:** T4 decision rights and T5 capacity plan.

**Tools:** Three accountability cards, weekly decision review and work allocation view.

**Plays:** P11; P10 and P12 for work redesign and retirement.

**Evidence:** OPS §§16–26,33–43,60–61; RT §§41–48.

**Anti-patterns:** New committees for each template; owner without budget rights; unstated reviewer labour; unreconciled pilot staffing.

**Next action:** Give one decision a final owner, Finance and method partners, execution capacity and absence cover.

**Dependencies:** Sponsor resolves actual conflicts; capacity is released or scope shrinks.

## Chapter 11 Implementation

**Purpose:** Sequence investment by dependencies and evidence.

**Reader question:** What happens in 90 days and what earns the next tranche?

**Key argument:** Review windows are not promises; repeat, simplify or stop before expanding.

**Canonical model:** T5 named gates: Relevance, Readiness, Evaluation, Safe Action, Value, Repeatability and Structure, Autonomy.

**Tools:** Delivery, resource, benefits and retirement plan.

**Plays:** One locally chosen intervention; P12 after proof.

**Evidence:** SYS §§32–34; OPS §§55–67; RT §§48,76,81.

**Anti-patterns:** Parallel specialist roadmaps; assumed year-one returns; automatic platform or staffing expansion.

**Next action:** Set a learning cap, staff capacity and a continue/simplify/stop date.

**Dependencies:** Gates from prior chapters; outcome maturation may exceed a phase.

## Chapter 12 Reference and stewardship

**Purpose:** Preserve definitions, implementation detail, uncertainty and updateability.

**Reader question:** What can I rely on, what is advanced and what needs refreshing?

**Key argument:** Durable commercial disciplines outlast model vendors; evidence and ownership must remain inspectable.

**Canonical model:** Controlled vocabulary, claim classifications and open-issues register.

**Tools:** T3 evidence expiry and T5 component ownership/retirement.

**Plays:** All, with version references and source lineage.

**Evidence:** Source and Claim Register; RT §§49–54,79–83; SYS §45.

**Anti-patterns:** Inherited claims silently upgraded; opinion stored as fact; vendor-specific architecture assumptions.

**Next action:** Assign chapter and workflow review owners and refresh triggers.

**Dependencies:** A versioned product and documented source scope.
